Case Study
AI-Native Digital Agency Platform
A full web development agency replicated through structured AI agents. Multiple live sites, hundreds of pages, hundreds of blog posts, mechanical quality enforcement.
Key Result
Multiple live sites, hundreds of pages
The Challenge
Building and maintaining a portfolio of websites across multiple brands without hiring a traditional agency team
The Outcome
Portfolio of live sites deployed and generating leads, maintained by one person part-time
The cost of doing it the traditional way
The client needed a web presence across multiple brands. Different service lines, different audiences, different messaging, different technical requirements.
A traditional agency would quote six figures for this scope and take months per site. Ongoing maintenance would add thousands per month. For a growing business, that math does not work.
An agency in a repo
Instead of hiring an agency, we built one. An orchestrated team of AI agents with defined roles, chain of command, peer review, and mechanical enforcement that prevents broken work from shipping.
The team includes specialized agents covering competitive research, strategy, technical design, UI/UX, implementation, content, quality auditing, independent review, and deployment infrastructure.
A PM agent routes every task to the right specialist. Nothing ships without passing through QA. Nothing deploys without mechanical verification.
What makes it work
This is not “AI writes websites.” This is a governed system with real constraints:
- Chain of command. CEO directs PM, PM dispatches specialists, specialists produce work, QA audits, results flow back up. No skipping levels.
- Mechanical hooks. Pre-tool checks that block destructive actions, enforce file scope, verify QA approval, and prevent deploy without verification. These run before every operation. You cannot bypass them.
- Documented failure modes. Every recurring bug gets a failure mode entry with a verification command. Agents check applicable failure modes before starting work. Known problems do not recur.
- Multi-gate quality system. Pre-build checks, build verification, deploy verification (automatic via deploy script), and QA review. A site is not “done” until all gates pass.
The portfolio
Multiple live sites serving real customers and generating leads:
- Brand sites. Multiple brands with distinct positioning, bilingual content, and local SEO targeting
- Client sites. Service businesses with booking flows, contact forms, and performance-optimized builds
- Content platform. Hundreds of blog posts across the portfolio, all backed by keyword research, all quality-reviewed and rewritten to meet editorial standards
The technical stack: modern static site generators with utility-first CSS, hosted on a VPS with CI/CD and automated publishing.
Results
Hundreds of pages deployed across multiple live sites, all indexed and ranking.
Hundreds of blog posts written and published, rewritten to strip AI voice patterns and pass quality scoring. Bilingual content for multilingual markets.
Zero production incidents from bypassed verification. The mechanical hooks prevent it.
One-person operation. The CEO updates content and deploys without developer involvement. The system handles the rest.
Maintenance cost: near zero. No monthly agency retainer. No developer on call. The automated pipeline handles builds, deploys, and verification.
Engagement model: built and handed over. We built the entire platform (sites, agents, CI/CD, quality gates) and handed operational control to the client. The system is self-sustaining by design. One person runs the full portfolio part-time. Ongoing maintenance is minimal because the automation handles the repetitive work.
